Once a celestial guardian, the entity bound within this infernal relic fell from grace and became Gargauth, the Hidden Lord — a devil whose honeyed words can corrupt even the purest hearts.
Description
The Shield of the Hidden Lord is a large, gilded shield depicting the stern visage of a fallen celestial. Its surface gleams like molten gold, yet its reflection always seems to twist slightly when observed. When the shield speaks, its voice is calm, persuasive, and impossibly wise — yet laced with deceit.

Sentience
The Shield of the Hidden Lord is a sentient lawful evil item with an Intelligence of 20, Wisdom of 16, and Charisma of 22.
It has hearing and darkvision out to 120 feet, and it communicates telepathically with its wielder in Common, Infernal, and Celestial.
The shield claims to be a celestial trapped by devils — and it never admits its true nature as Gargauth, a fallen archdevil. It flatters, tempts, and manipulates its wielder toward ambition and tyranny.
Personality
The Hidden Lord seeks to corrupt mortals through promises of greatness and “necessary evil.” It admires cunning and despises mercy. If resisted, it grows cruel, whispering secrets that sow paranoia. If destroyed or sanctified, Gargauth’s spirit returns to the Nine Hells — or manifests as his CR 12 form (see Gargauth stat block).
Properties
While attuned to the Shield of the Hidden Lord, you gain the following benefits:

Protection of the Hidden Lord. You gain a +2 bonus to AC and saving throws while wielding the shield.

Aura of Fear (3/day). As an action, you can force all creatures of your choice within 30 feet to make a DC 17 Wisdom saving throw or become frightened of you for 1 minute.

Hellish Rebuke (3/day). When hit by a melee attack, you can use your reaction to cast hellish rebuke at 3rd level (DC 17).

Infernal Insight. You gain advantage on Charisma (Deception) and Charisma (Persuasion) checks made to influence evil or greedy creatures.
Cursed Nature
Attuning to the Shield of the Hidden Lord automatically places a sliver of Gargauth’s will inside your mind.
While attuned:

Dark Whispers. Whenever you finish a long rest, the shield whispers offers of power or glory. You must succeed on a DC 15 Wisdom saving throw or your alignment shifts one step toward lawful evil.

Soul Hunger. Each time you kill a sentient creature, the shield regains 10 temporary hit points that surround you as a faint golden glow. You feel a surge of euphoria that requires a DC 15 Wisdom saving throw to resist; on a failure, you gain one level of corruption (see below).

Corruption Table (Optional Rule):
Roll Effect 1–3 Minor whispers; advantage on Deception for 24 hours. 4–6 You see mortals as pawns; disadvantage on Insight checks vs. allies. 7–9 You begin referring to yourself as “we.” 10 Gargauth’s soul manifests (see below).
Release of Gargauth
If the wielder willingly commits an act of cruelty or murder in Gargauth’s name, or the shield absorbs the souls of 13 sentient beings, the archdevil within awakens and manifests as a separate being — using the Gargauth, the Hidden Lord (CR 12) stat block. The shield then becomes inert, a hollow golden husk.
Destroying the Shield
The Shield of the Hidden Lord can only be destroyed if it is:

Sanctified in a celestial temple using holy water blessed by a solar, and

Bathed in the light of Mount Celestia’s Silver Sea — or its closest divine equivalent.
Alternatively, the shield can be thrown into the River Styx, which erases Gargauth’s mind and turns the shield into a featureless slab of dull brass.
Optional Dungeon Master Hooks

The shield acts as a portable patron, granting small boons but exacting heavy moral costs.

Its whispers might direct the party toward “necessary evils” that further Gargauth’s plans.

The shield’s reflection occasionally moves — hinting that something inside watches back.
